One pass, both rails: Inside NS’ R3 dual rail gang

This video spotlights what it takes to replace both rails at once, and the professional railroaders whose dedication, skill, and coordination make it possible.

Before sunrise in Attalla, Alabama, a work crew and a line of specialty machines come to life. Crews hold thorough job briefings, confirm on-track protections, stage equipment, and move with purpose. Norfolk Southern’s R3 Dual Rail Gang undertakes a capability unique in North American railroading: replacing both rails at the same time in a single coordinated operation.

What “dual rail” really means

Rail replacement is essential to the safety and reliability of operations. The R3 Dual Rail Gang is built for large-scale mainline renewal, where completing work in one coordinated work window reduces the time a route is out of service.

This is not a small-scale operation. It is a turnkey, high production capability with specialized equipment that travels with the team across NS’ 22-state network and is designed to deliver concentrated impact where it matters the most.

The expertise behind the machines

The R3 Dual Rail Gang is powered by highly skilled NS Engineering railroaders, including supervisors, foremen, machine operators, laborers, and mechanics, plus support partners. Many team members have 15- to 20-plus years on the gang, bringing deep experience to demanding work where safety, vigilance, and communication are constant.

Just as important is coordination. Dual rail work depends on planning and collaboration across the railroad with the Network Operations Center (NOC) and local Transportation teams to complete the work safely and efficiently and return the track to regular service.

Why it matters to the network

NS’ annual rail program targets about 500 track miles of rail to replace each year with six capital production rail gangs. The R3 Dual Rail Gang plays a significant role by focusing on critical, high-density routes where dual rail installation is most effective.

The outcome is straightforward: renewed rail helps support intended speeds, reduce defects, and extend asset life, strengthening Norfolk Southern railway for the long term.

By the numbers

  • 85+ railroaders across multiple specialties support the dual rail operation
  • Peak production: replaced a record 310 track miles of dual rail in 2023
  • Typical goal: 1.5 track miles of dual rail per day
  • NS annual target: 500 track miles of rail replaced per year across all 6 production rail gangs
